3 decks for a 5 player game seems odd.
5 decks and 180 beads in a players kit would be great for retail
even 60 card decks would be sufficient.
a players kit should be enough for 1 person to introduce 4 new players to the game, for for 5 players to stumble through the learning process.
infact, include some playmats, even 2 is enough, 5 would be amazing.
playmat=pizazz

I see no reason to include playmats, counters on the other hand is needed in one form or another to play. Maybe something cheaper and more lightweight (for shipping) than glass counters could be included. Could even be small paper markers like for board games. Btw I came into the game myself through one of the old 4-player kits.

i have a huge bag of glass blood after getting 3 player's kit at a convention.
much pizazz would be missed out of if retail did not have mats and glass included.
Print on demand could feature much less extras for a player's kit as an option.

Even plastic or light metal Couldve used for making counters. Red acrylic or aluminum iodized red with the try snakes or something stamped in. and possibly an edge as well. the shipping weight is something vaguely relevant,, but cost to make whatever is used is probably a bigger factor.
and player kits can rotate decks when new sets are released to match the clans/sects of the new sets. as long they are kept simple, the decks in the kit would fulfill the niche of beginner level product.

a players kit per set would be amazing.
60 card decks in players kits with full 90 card decks for individual sale
